Most teams treat design tokens as a naming exercise. That works until you have two brands — or thirteen.
Approach
Built a three-tier token model: Primitives → Semantic tokens → Brand overrides. Created a Figma → JSON → CSS pipeline using Style Dictionary.
Results
- Token pipeline serving 13 brands from one source
- Brand onboarding reduced to mapping ~40 semantic tokens
- WCAG contrast validation built into the pipeline
